Add docs/roadmap.md and update CLAUDE.md
- Add docs/roadmap.md: strategic four-phase launch plan (feature complete →
  polish → beta → announce) with launch-blocking changes, post-launch backlog,
  and links to ideas/
- Update CLAUDE.md: fix stale phase-1-mvp OpenSpec reference, remove "Phase 2"
  label from Federation, add roadmap + ideas pointers, expand packages list
  with all 11 packages and accurate descriptions (including map vs. map-core
  split rationale)

Move persistent staging off port 3100 to avoid Loki conflict
Loki binds 10.0.0.2:3100 on the vSwitch interface so the BRouter host can
ship logs in. Persistent staging was trying to publish 0.0.0.0:3100 which
conflicts because Linux refuses 0.0.0.0:<P> when any specific-interface
:<P> is already in use. Move staging journal to 3110, planner to 3111.

PR previews are unaffected — they're already on 3200+2N.

Add staging + PR-preview environments on the flagship
Implements the staging-environments OpenSpec change. Persistent staging at
staging.trails.cool / planner.staging.trails.cool deploys from main; PR
opens get a journal-only preview at pr-<N>.staging.trails.cool that shares
the persistent planner. cd-staging.yml builds tagged images, manages
per-PR Postgres databases and Caddyfile snippets, evicts the oldest
preview at the cap of 3, and tears everything down on PR close.
staging-cleanup.yml runs weekly to sweep orphaned previews.

DNS records (staging + *.staging A/AAAA) already applied to production
via tofu.

Caddy approach: per-PR Caddyfile snippets imported from /etc/caddy/sites/
and reloaded on each PR event — no wildcard / on-demand TLS, no router
service. Production compose gains a trails-shared network for the staging
project to reach Postgres, and host.docker.internal on Caddy so it can
reverse-proxy staging containers published on the host loopback.

1f15330961 Document why HTTPS=1 dev exists, and the one case that still needs it
Most contributors don't need HTTPS=1 locally — plain HTTP is the
default and the right choice for everything except Wahoo OAuth
callback testing. WebAuthn (passkeys), magic links, sessions, the
Terms gate, SSE all work over HTTP because the WebAuthn spec treats
localhost as a secure context regardless of scheme. CI proves the
point: the e2e suite runs over plain HTTP and passes cleanly.

The original HTTPS=1 plumbing landed in 20b91ef (2026-04-05) bundled
into a Wahoo import fix, with no inline rationale. Once you've
forgotten the reason it tends to leak into the default workflow,
which then breaks the local e2e suite (Playwright always uses HTTP
baseURL; an https ORIGIN env mismatches what it sends) and creates
unnecessary divergence from CI.

Documenting the single legitimate use case so the next contributor
(or future-me) doesn't have to re-derive it from git blame:

- apps/journal/vite.config.ts — expanded the comment near the
  basic-ssl plugin to spell out:
  * What works on HTTP (everything except Wahoo)
  * What needs HTTPS=1 (Wahoo OAuth specifically)
  * The norm: don't add new HTTPS-only paths without writing them
    down here too, so the assumption stays auditable
- apps/journal/.env.example — new tracked file showing the env vars
  the journal app reads, with `ORIGIN=https://localhost:3000`
  marked as HTTPS-only and accompanied by an explanation of the
  ORIGIN/Playwright mismatch trap. Future contributors don't have
  to discover this through a failing e2e run.
- CLAUDE.md — new "Local HTTPS dev (rare)" subsection under
  Development Commands. Includes the exact command for Wahoo testing
  (`HTTPS=1 ORIGIN=https://localhost:3000 pnpm --filter
  @trails-cool/journal dev`), the turbo-doesn't-pass-HTTPS gotcha,
  and the rule of thumb: don't set ORIGIN in your .env unless you
  also always run with HTTPS=1.

No code/behavior changes; documentation only.

BRouter host observability + docs
Lands sections 6 and 8 of relocate-brouter-to-dedicated-host on top
of the host compose in #291.

## Observability (section 6)

- **Prometheus**: new `brouter-cadvisor` job scraping
  `10.0.1.10:8080` over the vSwitch, labeled `host="brouter"`.
- **cAdvisor sidecar** on the dedicated host's compose
  (`--docker_only --whitelisted_container_labels=trails.cool.service`)
  so metrics only cover trails containers, never the operator's
  unrelated workloads on the shared box.
- **Promtail sidecar** on the dedicated host, Docker SD with relabel-
  drop on missing `trails.cool.service` label, pushing to flagship
  Loki at `http://10.0.0.2:3100/loki/api/v1/push`.
- **Flagship compose**: Loki now publishes port 3100 on the vSwitch
  IP only (10.0.0.2:3100) — Hetzner Cloud firewall blocks it from
  the public internet.
- **Grafana dashboard**: `brouter.json` — scrape up/down, request
  rate (from Planner-side `brouter_request_duration_seconds`),
  p50/p95/p99, container memory/CPU, Loki logs panel.
- **Alert**: `brouter-scrape-down` fires on
  `up{job="brouter-cadvisor"} < 1 for 2m`; `noDataState: Alerting`
  so a total scrape failure still pages.

Operator needs one UFW rule on the dedicated host for the cAdvisor
port — documented in `infrastructure/brouter-host/README.md`.

## Documentation (section 8)

- `CLAUDE.md` — hosts table + updated deployment table with SSH
  targets per workflow; BRouter host SSH is `-p 2232 trails@...`,
  different key.
- `docs/architecture.md` — Hosting section rewritten to cover both
  hosts, vSwitch boundary, and the observability-scoping rationale
  for the shared dedicated host.
- `docs/deployment.md` (new) — full operator runbook: host layout,
  first-time BRouter provisioning, SOPS rotation (including the
  macOS `SOPS_AGE_KEY_FILE` gotcha), cutover procedure with
  rollback, manual workflow triggers.

Task 8.4 (infrastructure/README.md) skipped: that file doesn't
exist and the ground is covered by brouter-host/README.md +
docs/deployment.md.

## Validation

- `docker compose config` on both the flagship and brouter-host
  compose files — both validate.
- `pnpm typecheck`, `pnpm lint`, `pnpm test` — all clean (full
  turbo cache hits; no code changes in this commit).

Add service health monitoring: postgres, node, cAdvisor exporters + dashboard
Exporters:
- postgres_exporter: DB connections, transactions, cache hit ratio, query stats
- node_exporter: host CPU, memory, disk, network
- cAdvisor: per-container CPU and memory usage

PostgreSQL:
- Enable pg_stat_statements for query-level performance tracking
- Track index scans vs sequential scans, cache hit ratio

Dashboard (service-health.json):
- DB: connections, size, transactions/s, slow queries, cache hit ratio, index usage
- Host: disk gauge, CPU, memory, network I/O, disk I/O
- BRouter: request latency p50/p95/p99, container CPU + memory
- All containers: CPU and memory comparison

Fix CLAUDE.md: use gh pr merge --auto, not --merge-queue
The --merge-queue flag doesn't exist in gh CLI. The correct flag is
--auto, which routes through the merge queue when it's enabled.

Replace automerge action with GitHub native merge queue
The automerge GitHub Action (pascalgn/automerge-action) is removed in
favor of GitHub's built-in merge queue, which is now enabled on the
main branch ruleset.

- Delete automerge.yml workflow
- Add merge_group trigger to CI so it runs on queue candidates
- Remove workflow_run trigger for Automerge from CD
- Update CLAUDE.md to document gh pr merge --merge-queue

Switch from squash merges to regular merge commits
Squash merges caused orphaned commits when pushing after auto-merge.
Regular merges preserve full commit history and avoid this issue.

- Disabled squash and rebase merge on repo settings
- Updated automerge action: MERGE_METHOD squash → merge
- Updated CLAUDE.md workflow docs

Add PR-based git workflow to CLAUDE.md
All changes go through PRs from now on. Documents:
- Pre-PR checklist (typecheck, lint, test, e2e)
- Auto-merge with squash
- PR stacking for fast local iteration
- Emergency override for admins

This is the last direct push to main.
